Bottom Line, Up Front
BLUF is a communication technique, borrowed from the military, for leading with your point instead of building up to it.
Bill writes about BLUF in Chapter 10.
Get the book →BLUF is a military acronym that stands for Bottom Line Up Front.
This simple tactic puts the most important information at the beginning of a communication—whether written or verbal—so the recipient immediately understands what is needed.
Rather than making someone work through background and context to find the point, BLUF leads with:
1. What they need to know
2. What they need to do
3. When they need to do it
Using BLUF requires the communicator to determine the essential message and desired response before providing context.
The result is greater clarity, less back-and-forth, and better answers, faster.
State the decision, request, or conclusion in one clear sentence. Then add only the context needed to support it. Make it clear who is responsible for the next action and when it is due. Keep anything additional below the main point, not in front of it.
Examples
BLUF: Please approve the revised project timeline by 4:00 p.m. Thursday so we can confirm the new launch date with the client.
--
Maria,
The development team identified two issues during final testing that will require additional time to resolve. The revised timeline moves the launch back one week and gives the team enough time to complete the fixes without cutting the final QA cycle.
Your approval by Thursday afternoon will allow us to notify the client and update the remaining project milestones.
BLUF: The client kickoff scheduled for Monday has moved to Wednesday. Please inform your direct reports ASAP. Let me know by end of day, if this creates a client concern or puts another major milestone at risk.
--
Team,
The kickoff is moving because the data migration will not be complete in time for Monday’s meeting. The migration team now expects the transfer to finish Tuesday morning, which gives us time to validate the data before meeting with the client.
Please communicate the schedule change to your teams today, including any deadlines, meetings, or client commitments that need to shift as a result. If the change creates a client concern or puts another major milestone at risk, let me know by end of day.
